What worked

Convoy built a genuinely large, technically sophisticated digital freight-matching marketplace that reached a $3.8 billion valuation and attracted personal investment from both Jeff Bezos and Bill Gates — a rare instance of the two investing in the same private company — proving substantial demand existed for a more efficient, app-based alternative to traditional freight brokers.

What didn't work

  1. 01

Starting in 2022, freight rates collapsed in what the industry called a historic freight recession, driven by a post-pandemic glut of trucking capacity just as consumer spending on goods slowed.

  2. 02

    Logistics became expensive

That collapse hit Convoy at the same time venture funding for capital-intensive, thin-margin logistics startups was drying up amid rising interest rates.

  3. 03

    Funding window closed

Made profitability impossible, and a four-month search in 2023 for a buyer or a new funding round found no one willing to take on the business.

  4. 04

CEO Dan Lewis shut the company down abruptly in October 2023, laying off nearly the entire staff with immediate effect.

Timing (Too Early/Late)

THE VENTURE TRAIL TAKE

Even a well-run, well-funded company can be undone by a macro shock in its own market — a demand collapse plus a tightening funding environment can leave no path to survive.
